First, a clarification
"70% of transformations fail" — the figure has no basis
You have read it everywhere. It opens half the decks in this industry. It has never rested on a measurement.
In 2011, Mark Hughes published a review in the Journal of Change Management of five sources that cite it. None rests on empirical data. The figure traces back to Reengineering the Corporation (1993) — and by 1995 Hammer himself was writing that there is no inherent failure rate for reengineering.
The confusion is simple in origin: surveys ask executives whether their transformation was "completely successful". About a third say yes. The remaining two thirds were then declared failures — when a large share had in fact answered "partly successful". "Not completely successful" is not "failed".
We do not use it. A firm that opens a proposal with a statistic whose provenance it has not checked is announcing the rigour it will bring to everything else. The useful question is not "how many fail" — it is "what, in your organisation, would make this particular transformation fragile".
